Update status, RAG and confidence
Keeping the case file current is the heart of the method: a manual Overall RAG call, plus the self-reported Outcome and Adoption confidence axes. This guide covers setting them, and using the guided weekly review to keep them fresh.
Before you start
Section titled “Before you start”- You need edit rights on the project.
- The Overall RAG is your manual call — Tollgate does not roll it up automatically. The derived pillars inform it; you own it.
Set the Overall RAG and confidence
Section titled “Set the Overall RAG and confidence”- Open the project’s Tollgate tab and land on Investment Health.
- Set the Overall RAG — Red, Amber, Green, Blue (Done) or Not Set. This is your judgement of whether the investment is on track for the payoff.
- Set the two confidence axes, each on the same scale:
- Outcome confidence — how confident you are the outcome will land.
- Adoption confidence — how confident you are the change will be adopted.
- Save.
Understand the derived pillars
Section titled “Understand the derived pillars”The Cost, Schedule, Scope and Risk pillars are derived from the registers, each with an optional manual override:
- Cost — Σ forecasts vs Σ baselines across work packages.
- Schedule — the worst single slip (the weakest link).
- Scope — count of approved change requests this reporting period.
- Risk — open high-impact risks.
You don’t set these directly; keep the underlying work packages, changes and risks current and they update. Apply a manual override on a pillar only when you need to.
Use the weekly review
Section titled “Use the weekly review”The guided weekly review keeps the picture current in a few minutes:
- On Investment Health, start the weekly review.
- Step through work-package forecast, then an R/I/O scan, then declare confidence (Outcome and Adoption).
- Save. The review updates the confidence axes and refreshes the “since last steerco” signals.
